How We Tested 8 Video Hosting Platforms for Our Startup: A Practical Diary

When we needed to choose a video hosting platform for vidiopicks.com, we didn't rely on marketing claims. We ran 47 benchmark tests across 8 platforms over two weeks. Here's exactly what we found, including the failures, the surprises, and the winner.

Two weeks ago, I sat down with a spreadsheet, a stopwatch, and a list of 47 test criteria. Our team at Vidiopicks needed to pick a video hosting platform for our startup's product demos, tutorial library, and client review portal. We had outgrown free tiers, and the budget was tight.

What followed was 14 days of uploading, re-uploading, timing, measuring, screaming at slow load times, and discovering that what the marketing pages promise and what actually happens are often very different things.

This is the raw, unvarnished diary of that process. If you're a startup founder, product marketer, or video editor trying to make the same decision, this is for you.

The Contenders

We tested eight platforms: Vimeo (Pro), Wistia (Plus), Brightcove, YouTube (unlisted), Streamable, Cloudflare Stream, Mux, and Bunny.net (formerly Bunny CDN).

Why these eight? They represent four categories:

- General-purpose hosting: YouTube, Streamable

- Creative professional: Vimeo

- Marketing-focused: Wistia

- Enterprise-grade: Brightcove

- Developer-first (API-centric): Cloudflare Stream, Mux, Bunny.net

Our test assets: a 4-minute 4K product demo (1.7 GB H.264), a 22-minute tutorial (1080p, 450 MB), a 60-second social clip (vertical 1080x1920, 90 MB), and a password-protected client review file.

Day 1-2: The Setup

We created accounts on all eight platforms, documented pricing, and set up a standardized test environment. Already, three surprises:

1. Brightcove doesn't publish pricing. We scheduled a call and were quoted $36,000/year for their starter tier. Immediately eliminated for our use case (and likely for most startups).

2. Cloudflare Stream charges by minutes served ($0.005/minute), which sounds cheap until you calculate: 10,000 minutes/month = $50. But no storage fees. Interesting.

3. Bunny.net charges $0.01/GB delivered + storage. For our expected usage (200 GB/month), that's about $2/month in delivery. Almost too cheap to believe.

Day 3-5: Upload Speed & Processing

We uploaded all four test files to each platform from the same fiber connection (500 Mbps symmetric) and measured:

Key insight: Cloudflare Stream processed our video fastest (2m 04s) because it transcodes in parallel across their global edge network. Bunny.net doesn't transcode at all — you upload the file and it serves whatever you give it. Great for cost, bad if viewers have slow connections.

Failure on Day 4: Mux failed one upload with a cryptic 500 error. Their API docs are excellent, but the upload reliability at our tier (Pro at $20/month) wasn't confidence-inspiring for production use.

Day 6-8: Playback Quality & Compression

This is where things got interesting. We compared the same frame from each platform side by side, looking for compression artifacts, banding, and detail retention.

Winner: Vimeo Pro. Their 4K HDR stream at ~120 Mbps was indistinguishable from the source file. Fine textures in our product demo (fabric close-ups, gradient backgrounds) looked clean.

Runner-up: Cloudflare Stream. Their AV1 encoding at comparable bitrates delivered surprisingly good quality, though encoding took 2-3x longer than H.264.

Surprise winner for accessibility: Wistia. Their adaptive bitrate streaming handled bandwidth fluctuations better than any platform. On a throttled connection (simulated 2 Mbps), Wistia maintained watchable 720p while Vimeo and YouTube repeatedly buffered.

Disappointment: YouTube. Even at 4K with "Enhanced Bitrate" enabled (Premium subscriber feature), we saw visible macroblocking in gradient-heavy scenes. The VP9 codec at 45-60 Mbps simply can't match Vimeo's custom compression pipeline.

Dark horse: Bunny.net with no transcoding. We uploaded a 4K ProRes file (400 Mbps) and served it directly. Quality was perfect — but viewers need at least 50 Mbps download. Not practical for most audiences, but useful for internal reviews on fast networks.

Day 9-10: Player Customization & Branding

For a startup building a professional brand, we needed:

- No third-party ads or suggested videos (eliminates YouTube)

- Custom player colors and logo

- Domain-level embed restrictions

- CTA overlay support

Vimeo Pro ($20/month): Full customization, domain whitelist, customizable end screens, and CTA buttons. Took 15 minutes to match our brand.

Wistia Plus ($24/month): Similar customization level, plus Turnstile email gating. The branded Channels feature (mini-Netflix experience) was a standout for our tutorial library concept.

Mux: Full customization via their Video Element API. You build the player yourself with HTML/CSS/JS. Maximum flexibility, but requires a frontend engineer's time. Our dev team estimated 2-3 days to match what Vimeo offers out of the box.

Cloudflare Stream: Limited customization — you can set a logo and primary color, but that's about it. No end screens, no CTAs.

Day 11-12: Analytics Deep Dive

We asked: can you tell who watched what, for how long, and whether they converted?

Wistia: Best-in-class. Heatmaps, individual viewer tracking, email capture, and HubSpot integration. We connected our test CRM and watched leads populate as we watched videos. The Turnstile feature (gate specific sections, not just the whole video) is clever — we tested it on our demo video, gating the pricing section behind email capture.

Vimeo: Good analytics (heatmaps, engagement graphs, CSV export) but no native CRM sync on the Pro tier. You'd need the Business plan ($75/month) for that.

Cloudflare Stream: Minimal analytics. Total views, minutes watched, and a basic engagement graph. No viewer-level data. Fine for simple video delivery, insufficient for marketing decisions.

Bunny.net: No analytics at all beyond CDN-level logs. You'd need a separate analytics tool (like Plausible or Google Analytics) layered on top.

Day 13: The Pricing Calculation

We projected for year one: 50 GB/month storage, 500 GB/month delivery, 10 team members, and 3 custom embeds.

Day 14: The Decision

We went with Vimeo Pro for client deliverables and product demos (best quality, professional branding), plus Cloudflare Stream for internal review links and tutorial content (developer-friendly, affordable, fast processing).

If I had to pick one platform for a startup on a tight budget: Vimeo Pro at $20/month. The quality, customization, and analytics at that price point are unmatched.

If you're a marketing team that needs deep CRM integration and lead capture: Wistia. The Turnstile feature alone can pay for the subscription through improved conversion rates.

If you're building video into your product (not just hosting marketing content): Cloudflare Stream or Mux. The API-first approach pays off when video is core to your offering.

And if you're on a zero budget: use YouTube unlisted for testing, upgrade when you need professionalism.

What We Learned

The biggest surprise? Price and quality don't always correlate. Bunny.net ($10/month) delivered better quality than YouTube ($0/month) but lacks features. Wistia ($24/month) has better marketing tools than Vimeo ($75/month Business).

The platform you should choose depends entirely on what matters most: quality, marketing analytics, developer experience, or cost.
